Reconciliation

The challenge

A major bank relied on a monolithic payment processing system built over fifteen years ago. As mobile money adoption surged — M-Pesa alone processing billions of transactions annually — the legacy platform couldn't keep pace. Peak-hour timeouts, manual reconciliation taking days, and infrastructure costs growing 30% year-over-year threatened the bank's digital transformation agenda.

The existing system processed roughly 8,000 transactions per second at peak, with frequent degradation during salary days and holiday shopping periods. Integration with new fintech partners required months of custom development, and the operations team spent 60% of their time on firefighting rather than innovation.

Our approach

LesterTechLabs conducted a six-week discovery phase mapping every payment flow, dependency, and integration point. We recommended a strangler-fig migration — routing new transaction types to a modern microservices platform while keeping legacy flows operational during transition.

The target architecture used event-driven processing with Apache Kafka for transaction streaming, idempotent API design for exactly-once processing, and a dedicated reconciliation engine that matched transactions in real time instead of batch overnight jobs.

Implementation

We built the new platform on Django for business logic APIs, PostgreSQL with read replicas for transaction storage, Redis for rate limiting and session caching, and Kubernetes on AWS for orchestration. Key components included:

• Payment routing engine with M-Pesa, bank transfer, and card payment adapters
• Real-time fraud detection using rule engines and ML scoring
• Automated reconciliation dashboard replacing manual spreadsheet workflows
• Blue-green deployment pipeline enabling zero-downtime releases

Migration happened in four phases over nine months, starting with low-risk transaction types and progressively moving high-volume flows once each phase proved stable in production.

Results

The transformed platform now handles 50,000+ transactions per second with 99.99% uptime over the past twelve months. Infrastructure costs dropped 40% through auto-scaling and reserved instance optimization. Reconciliation time went from 48 hours to under 15 minutes.

New fintech partner integrations that previously took 3–4 months now deploy in 2–3 weeks via standardized API adapters. The operations team's incident response time improved by 75%, freeing engineering capacity for new product development.

Lessons learned

Incremental migration beats big-bang rewrites for payment systems where downtime is unacceptable. Investing in observability early — distributed tracing, structured logging, and real-time dashboards — paid for itself within the first month of production. Finally, involving operations teams in architecture decisions from day one ensured the platform matched how they actually worked.

Questions about this project

How long did the payment gateway migration take?

The full migration spanned nine months in four phased releases. The first production traffic moved to the new platform within 12 weeks of project kickoff.

Was there downtime during the migration?

No. We used strangler-fig migration with blue-green deployments, so legacy and new systems ran in parallel until each phase was validated.
